In MacOS (Big Sur or Catalina) when I try to install VMware Tools I get "the developer needs to update ..."
What to do? Why is an old tools-software deployed in the most recent software?

This happens when the guest OS of the VM is set to an older version of macOS/OS X than you are using.
You can change this as follows.
With the VM shut down, not suspended.
In the menu -> Virtual Machine -> Settings -> General -> OS drop down
Select the correct guest OS there.
After that it should offer the correct VMware Tools.
